Leadership is rarely black or white

Learn to lead in the gray

After more than three decades of leading people and organizations, I've learned that the decisions that matter most rarely come with simple answers.

People are complicated. Culture is complicated. Leadership is complicated.

Leading in the Gray is a practical leadership philosophy for navigating people, decisions, culture, and yourself when there is no obvious right answer.

THE BIG IDEA

The hardest leadership decisions don’t come with a roadmap.

Leadership gets complicated when values compete, people matter, consequences are real, and there is no obvious right answer.

That’s the gray.

And learning to lead there requires more than experience. It requires attention, judgment, trust, courage, and stewardship.

ATTENTION

What am I missing?

JUDGEMENT

What does this situation require?

TRUST

What will this decision build or erode?

COURAGE

What needs to be done, even if it’s difficult?

STEWARDSHIP

What am I responsible for leaving better?

THE PHILOSOPHY

Leading in the Gray is not a formula

Leadership rarely gives us perfect information, simple choices, or outcomes we can guarantee.

Leading in the Gray is a practical philosophy for navigating those moments with greater attention, self-awareness, judgment, trust, and care.

It is not about finding certainty.

It is about becoming the kind of leader who can move thoughtfully when certainty does not exist.

The gray is not
where leadership
breaks down.

It is where
leadership
is revealed.

THE LEADER BEHIND THE PHILOSOPHY

Leadership has been my life's work.
Learning to lead it well still is.

For more than three decades, I've had the privilege of leading people, teams, and organizations through growth, challenge, change, and uncertainty.

Along the way, I've learned that leadership is less about having the right answers and more about paying attention, building trust, exercising sound judgment, and accepting responsibility for what has been entrusted to us.

Leading in the Gray grew from those lessons—not as a prescription for leadership, but as an invitation to think more deeply about how we lead and what remains because we did.

PUT THE PHILOSOPHY TO WORK

Different ways to engage.
One philosophy of leadership.

Leading in the Gray was built to be used—not simply read. Whether you're developing yourself, leading a team, or shaping an organization, there are multiple ways to bring these ideas into the work that matters.

INSIGHTS ON LEADERSHIP

Leadership is worth thinking about
before we're forced to act.

The best leadership development doesn't always happen in a conference room. Sometimes it begins with an idea that causes us to notice something differently.

Here I share observations, questions, stories, and practical ideas about leadership, culture, trust, judgment, and the complicated spaces in between.

A QUESTION WORTH SITTING WITH

What are you
not noticing
because you've
become used to
seeing it?

Attention is one of the first responsibilities of leadership.

THE WORK CONTINUES

Better leadership leaves
something behind.

The decisions we make, the trust we build, the people we develop, and the cultures we shape all leave something behind.

Leading in the Gray is an invitation to become more intentional about what that something will be.

What will remain because you led?
